Part I — Diagnose the Gap Between AI Activity and Operating Change
Visible AI activity is not evidence of operating change. Access, usage, and faster individual output matter only when they alter a consequential workflow. The proof sits in the path from trigger to result: a changed step, a visible wait or decision, a defined review condition, a usable record, and a named process owner accountable for the bounded result.
The three chapters in this part make that diagnosis concrete. Chapter 1 locates the gap across roles, workflow, knowledge, accountability, and governance. Chapter 2 moves the test downstream from the demonstration, where ordinary exceptions and business acceptance determine whether the process should change. Chapter 3 uses the time, waiting, and knowledge ledgers to show where capacity was released, where delay moved, and what judgment the organization retained.
By the end, leaders should be able to point to one consequential process and say what changed, which decision is still waiting, and what evidence will determine the next move. Until they can, the company has AI motion without operating change.
